Fixing one process a month: the organisation is efficiently run, locally, by you.
People’s confidence in the organisation is built from the processes they touch every day. Most are not yours to redesign. One a month is yours to fix or chase, visibly.
Ask which process wastes the most time, fix or chase one a month, report back, and keep the list of fixes where the team can see it.
The Engage item is “the organisation is efficiently run”. Nobody rates that from the annual report. They rate it from the expenses system, the booking form, the approval that takes three signatures, the handover that loses information every shift. Your team can name the worst one in ten seconds. Ask.
Once a month
- Ask: “Which process wastes the most of your time?” Pick one.
- If it is yours, change it this month. If it is not, find who owns it, ask for the change, and say when you expect an answer.
- Report back when it is done, and ask whether it is actually better. Sometimes it is not; then say so and try again.
Keep the fixes visible
A short list, where the team can see it: what was fixed, when, what it saved. Twelve small fixes is a visible year, and it is the local evidence that the place can be run well.
The tone you set
It is tempting to agree with the team that the place is a mess. It feels honest and it keeps you on their side. It also teaches them that nothing can be done. A manager who fixes one thing a month and says one true thing the organisation did well each quarter is the one whose team believes the organisation has a future.
